What was broken and what they needed.

She's a fitness coach — but not a typical one. Alongside bootcamps and high-ticket 1:1 coaching, she runs corporate speaking engagements and sells digital products like meal-prep plans. Four different revenue streams, four different kinds of customer.

She wasn't starting from nothing. She had a stack — Kartra as her all-in-one, a separate fitness app for meal plans, ConvertKit for email, Calendly, DocuSign. But the tools were dated and disconnected. Kartra is a capable all-in-one, but it felt archaic, and the fitness app was so simple it couldn't deliver what she actually needed: a hands-off experience that still felt personal. So despite paying for software, she was entering everything by hand.

Most coaches want that hands-off delivery — they just can't find tools that automate without losing the personal touch. That was the real gap. Not "no systems," but the wrong systems for a business running four offers at once. A generic, one-size-fits-all funnel would have broken immediately: each offer demanded its own data capture, pipeline stages, and milestones from inquiry through offboarding.

Solution: I researched and rebuilt her entire stack around what each offer actually needed — HighLevel for the public presence and four separate marketing pipelines, EverFit (sourced specifically because it was the first fitness app to support automated onboarding and custom meal plans) for client delivery, and Airtable for backend tracking. This was a rare full-scope build: I handled the brand, the business structure, and the systems in a single quarter, then documented everything for the team she planned to hire.

Brand and structure came before any tool got turned on. Most people buy software first. I defined the business first.

Most business owners buy software subscriptions before defining their actual business model. I deliberately paused all software setup to build the operational foundations first: clear brand guidelines, a mapped-out product ecosystem, and a structured business file system.

That way the stack was built to serve the business, instead of forcing the business to conform to the software.

Four services, four separate journeys — not one funnel copied four times. A 1:1 coaching student and a corporate speaking manager are not the same path.

A high-ticket 1:1 student and a corporate speaking client need entirely different experiences. Instead of duplicating one funnel, I engineered each service with its own pipeline stages, communication workflows, and custom emails, all tracked natively inside the CRM.

EverFit was chosen for what it could do, not its name. She needed automation AND meal plans. EverFit was the only one doing both.

She needed a fitness app that could automate client onboarding and still deliver custom meal plans — and at the time, almost nothing did both. EverFit was an emerging platform, but it was the first to offer deep, automated onboarding integration alongside the meal-plan delivery her business ran on. I was the first of 14 users on the platform.

The build auto-provisions a client account on purchase and instantly grants custom training plans and in-app upgrade paths — no manual admin setup.

Client tracking and project management both lived in Airtable. The CRM runs the front end; Airtable runs the operations board.

With multiple short-term challenges and private coaching tiers running at once, the team needed a high-level view of who was in which program. The CRM handles front-end messaging and automations; I built a dedicated Airtable workspace as the internal operations board.

It keeps backend data organized and separate from daily marketing clutter.
